For decades, we have invested enormous amounts of time and money helping leaders communicate better, think strategically, build stronger teams and navigate complexity.
And much of that work has been valuable.
We have developed sophisticated frameworks, assessments, coaching approaches and leadership programmes that have helped millions of people understand themselves and others better.
But there is another layer that we have not always paid enough attention to.
The biology underneath leadership.
Because every leadership tool we use eventually has to work through a living human system.
A leader may understand exactly how they want to respond to conflict and still become defensive when challenged. They may know how important it is to listen and still stop listening when they feel threatened. They may have learned how to make better decisions and still find their thinking narrowing when pressure becomes intense.
This doesn’t mean the tools don’t work.
It means that understanding something intellectually and being able to access it when you need it are two different things.
And this is where the brain and nervous system become so important.
Not the brain as an interesting concept or another leadership metaphor, but the nervous system as a biological reality. The system operating underneath every conversation, every decision and every moment when a leader either has access to their best thinking or temporarily loses it.
When we understand that system, we don’t need to discard what we already know about leadership. We can make much better use of it.
For me, this is one of the most exciting shifts happening in leadership development today. We are beginning to connect what we know about leadership with what we know about being human.
Biology is the science of life
Biology often gets left at the door when leadership conversations begin, filed away as something technical, academic or relevant only to people who studied it.
But biology is simply the science of life. It studies living organisms, how they are structured, how they function, how they grow, how they behave and how they interact with their environment.
And the reason it matters so much here is precisely that simple: it explains that human behaviour, emotions, energy and performance are not abstract ideas.
They are not personality traits or mindset choices floating in a vacuum.They are rooted in living systems, the brain, the nervous system, the body and their constant interaction with everything around them.
Once you see leadership through that lens, a lot of things that previously seemed mysterious start to make sense.
Behaviour is downstream
Something I come back to constantly in my work is this: behaviour is not the beginning of the story. It is where the story becomes visible.
The way a leader speaks in a difficult conversation, how quickly they decide in high-stakes moments, whether they stay genuinely curious in conflict or quietly shut the door, all of that is emerging in real time from their nervous system. The brain and body are in constant dialogue, and leadership is one of the most revealing places that dialogue surfaces.
I have watched two leaders walk into the same high-pressure situation and produce completely different outcomes.
Not because one was more skilled or more experienced, but because one was regulated and the other was not. It is that direct, and that underestimated.
When a leader is dysregulated, it does not stay contained. It travels. It shows up in the speed of their speech, in how they hold their body, in whether they can actually hear what someone is saying or whether they are already forming a response. It shows up in how fast they walk between meeting rooms, in the number of Tim Tams (famous Australian chocolate biscuits), they pull from the jar on the way past.
I say that, having watched it happen more times than I can count. The nervous system is honest in ways we often are not.
This is why I have never believed that emotional intelligence can be taught as a layer of communication skills laid over the top of everything else.
It has to be lived in the body.
Otherwise, it is just better performance under strain, and the people around you can feel the difference even when they cannot name it.
The science behind what leaders sense but cannot always explain
Stephen Porges’ Polyvagal Theory gave us precise language for something leaders have always felt but rarely had a framework for. The autonomic nervous system continuously scans the environment for signals of safety or threat, a process Porges called neuroception.
It operates entirely beneath conscious awareness.
When people feel genuinely safe, they can think, connect, imagine and contribute.
When the system detects threat, and it is sensitive to surprisingly subtle things such as a leader whose energy does not match their words or a team culture where ambiguity has been left to fester, the body moves into protection.
Thinking narrows.
People become careful rather than creative.
They manage their exposure instead of bringing their full intelligence.
What I find leaders most confronted by when they encounter this work is the realisation that they are often generating threat signals without knowing it.
Not through aggression or obvious dysfunction, but through the accumulated effect of their own unmanaged internal state.
The unresolved pressure they are carrying. The inconsistency between what they say and what they are actually feeling. The tension they have normalised to the point where they no longer notice it, but everyone else does.
I once worked with a leader who was genuinely baffled by the guardedness in his team. He was not aggressive, unreasonable or difficult to work with in any obvious way.
What he was, was chronically stressed and completely unaware of how much of that was leaking into every room he entered.
His team had learned, without ever deciding to, that this was an environment where it was safer to be careful than to be honest.
Psychological safety is not built through better meeting facilitation or a more approachable tone.
It is built through genuine steadiness, the kind that nervous systems can actually detect, not just the kind that looks composed from the outside.
State travels
This is something I had to learn properly myself, not just understand intellectually.
The people around you are not primarily responding to your words or your intentions. They are responding to your state.
Human nervous systems are deeply social.
We have been co-regulating each other since long before we had language or organisational hierarchies.
A leader carrying real stress into a room will distribute it without a single word. A leader who is genuinely settled, not performing calm but actually settled, changes what becomes possible in that room.
I have seen this play out in ways that are difficult to explain without sounding slightly mystical, but it is not mystical at all.
It is biology.
The nervous system of one person genuinely influences the nervous systems of others. This is co-regulation in practice, and it operates whether the leader is aware of it or not.
Which means that so much of what we focus on in leadership development, the visible layer, the behaviour, the language and the approach, is working on the downstream effect while leaving the source untouched.
If you want to shift how someone leads, state is where you have to go. Everything else is a surface adjustment.
Why more information is not the answer
Here is the gap that I think leadership development has been most reluctant to confront.
The prefrontal cortex, the region most associated with judgment, empathy, nuanced thinking, creativity and anything that might be called wisdom, functions best when the nervous system feels sufficiently safe.
Under sustained strain or perceived threat, access to those functions genuinely narrows.
Not as a metaphor. Neurologically.
Which means a leader can know exactly what good leadership requires, believe in it, care about it deeply and have trained for it, and still not be able to reach it in the moments that matter most.
I have sat with very senior, very capable people who were frustrated to the point of despair about this exact gap.
They knew what they should be doing.
They could describe it clearly.
But in real conditions, something else took over instead.
That is not a character problem. It is what happens when we keep trying to solve a biological issue with more information and more frameworks.
Understanding and doing are not the same system.
You cannot think your way out of a physiological state. It does not work in that direction.
Until leadership development seriously grapples with that, we will keep producing people who are very well informed about leadership and still struggling to access it when it counts.
This is one reason I have always loved biology.
Understanding leadership through this lens feels deeply natural to me. Biology has a way of cutting through resistance.
People may argue with feedback about their behaviour, but they listen differently when they understand what their own system is doing underneath it.
Regulation is not a side practice
The leaders I have watched sustain real impact over time are rarely the ones who applied the most force or maintained the most relentless pace.
More often, they are the ones who developed an honest relationship with their own internal states, who understood that those states are not a private matter, that they affect everyone and that managing them is part of the actual job.
And I mean the basics. Genuinely.

Getting enough sleep.

Moving the body.
-
Eating something that is not grabbed in a corridor between back-to-back meetings.

Noticing when tension is accumulating before it tips into reactivity.

Creating a real pause before a difficult conversation rather than walking in straight from the previous one.
None of this is complicated.
Most of it is stuff we already know!
The problem is that we have built a version of professional seriousness that treats all of it as optional, something to get to once the real work is done.
But this is the real work, or at least the foundation without which the rest becomes increasingly unsustainable.
I have watched brilliant people grind themselves into a version of themselves that no longer has access to what made them brilliant in the first place.
That is not dedication.
That is a biology problem we decided to call commitment.
And I will say something here that I know not everyone will agree with...
No corporate wellness programme alone will fix this!
Not the meditation app, not the Friday afternoon yoga class, not the well-intentioned mental health awareness week.
Those things are just the beginning, and I am genuinely glad they exist.
Getting any conversation about inner states into organisations has never been easy, and every door that opens matters.
But they remain largely surface-level if the people participating in them do not have a genuine understanding of how their own biology works.
Ticking the wellness checkbox and actually developing biological literacy are not the same thing.
Not even close.
I see this every time I run a workshop on this material. Every single time. From the CEO to the person at reception, something shifts when people are given real education about how their nervous system actually works.
Not a framework.
Not a wellness initiative.
Actual understanding.
What strikes me every time is that it lands equally for everyone in the room. The most senior person and the most junior person are often sitting with the same revelation.
This is what I wish more HR directors would genuinely grasp: biological literacy is not a programme for struggling employees or a perk for the leadership team.
It belongs to everyone, and when organisations treat it that way, the results are remarkable.
We talk endlessly about productivity, AI tools, automation and technology that can do more faster.
All of that matters.
But the nervous systems of the people who are still making decisions, still reading the room and still choosing what kind of culture to build are not being invested in anywhere near enough.
And unlike most technology, a regulated human nervous system compounds. It makes everything else work better.
HR directors who understand this and act on it will not just be doing good work. They will be among the most strategically important people in their organisations.

Most of the leaders I work with already have them. What chronic pressure does, is block access to them.

Integration, that coherence between what you know, what you feel and how you actually behave in the room, starts to fracture.

Inspiration becomes harder to feel when the system is running on depletion.

Imagination contracts towards damage control and short-term thinking.

Intuition gets buried under urgency. You stop being able to trust the signals you are receiving because you are too activated to hear them clearly.
This is why capable, well-intentioned leaders so often feel fragmented.
Not because they have lost their leadership.
Pressure has interrupted access to it.
That distinction matters enormously because it changes everything about how you approach development.
When regulation improves, access returns. The capacities that were always there become available again. That is when something real becomes possible.
Where the work actually begins
The older model of leadership valued composure as evidence of strength. It rewarded performance without asking what sustained it. It treated the biological dimension of leadership as either irrelevant or embarrassing, something to be managed quietly and never discussed in a serious room.
I think we know enough now to stop doing that.
Internal states are not fixed.
They can shift through awareness, practice and an honest relationship with the nervous system rather than a managed performance of being fine.
When leaders work with their biology rather than against it, they do not become softer or less decisive. They become more available to their own thinking, to the people around them and to the kind of leadership that does not require them to slowly diminish themselves in order to maintain it.
In my experience, this is where the most significant changes happen. Not at the level of strategy or skill, but at the level of state.
The future of leadership is not just about who has the best strategy or the most sophisticated tools.
It is about who has the most access, to their own thinking, to genuine connection with others and to the kind of clarity that only becomes possible when the nervous system is not running the meeting.
That is the investment most organisations have not made yet. And it is the one that changes everything else.
